SEO, GEO and AEO: What Each One Asks You to Publish

Search optimisation split into three disciplines: SEO for search engines, GEO for AI assistants, AEO for autonomous agents. They are not rival strategies - they are three different content briefs, and this is what changes about the work in each.

For twenty years “optimisation” meant one thing: rank higher on Google. That era is not over - Google still handles about 14 billion searches a day1 - but it is no longer the whole brief.

GEO (Generative Engine Optimisation) targets AI assistants that synthesise a single answer rather than rank ten results. AEO (Agentic Engine Optimisation) targets what comes next: autonomous agents that research, compare and act on a buyer’s behalf, often without the buyer seeing a result at all.

The three are not competing strategies and they are not a ladder. They are three different ways a buyer arrives at a name, and each asks a content team for something different. Every figure on this page carries a footnote to its source.

A note on the acronym. AEO circulates with two meanings. Microsoft’s January 2026 guide, for one, uses it for Answer Engine Optimisation: being the answer an assistant gives.2 This article uses the Agentic sense the World Economic Forum used the same month.3 Both are in use; establish which one a vendor means before agreeing to anything.

The three eras, and why they stack

Each discipline builds on the previous one. Good GEO needs decent SEO foundations. Good AEO will need good GEO. The skills accumulate; only the target moves.

Era 1 - SEO: be found (2000-present). Improve visibility in a list of results. The buyer sees ten options and picks one.

Era 2 - GEO: be cited (2024-now). Structure content so assistants can understand, compare and cite it. The buyer sees one synthesised recommendation.

Era 3 - AEO: be chosen (2026-emerging). Structure business data so agents can evaluate it on the buyer’s behalf. The buyer may never see a result.

SEO: the foundation that still carries the volume

SEO is improving a site’s visibility in traditional results through keyword targeting, technical health, content relevance and links.

Google handled more than five trillion searches in 2024, about 14 billion a day,1 and holds just under 90% of global search share.5 Organic search still drives 48.5% of website traffic against under 1% from AI assistants.6 No client should abandon it.

But its yield is shifting. Where a Google AI Overview appears, organic click-through fell from 1.76% to 0.61% over fifteen months, a 61% decline.7 Clients treating SEO as their only channel are losing ground to those who added the second one.

Where SEO still wins: high-volume transactional queries, product and category pages, and any context where buyers deliberately browse several options rather than accepting one recommendation.

GEO: the current battleground

GEO is structuring content so assistants - ChatGPT, Perplexity, Claude, Gemini and Google AI Overviews - can understand, compare and cite a business in generated responses.

The shift is that assistants do not rank ten results. They synthesise one answer. When a buyer asks “which vendors should we look at for [specific requirement] at our size”, the assistant may name one or two businesses. Being eligible to be one of them is the competitive question.

Semrush’s June 2025 research found the average AI-referred visitor worth 4.4x an organic one.8 The mechanism is pre-qualification: the assistant did the research and comparison, so what arrives is a buyer rather than a browser.

That multiple is market context. What can be tracked directly on published work is narrower: how the pieces perform, how many readers click through to the client’s own site, and when the assistants last fetched the page. Full conversion or revenue attribution needs the client’s analytics, CRM or commerce platform.

The opportunity is still open. In one December 2025 vendor benchmark, 87% of US businesses ranking on Google’s first page did not appear in AI-generated answers.4 And the sources that do get cited are concentrating: across more than three million US queries, YouTube alone accounts for 22.9% of the pages Google’s AI Overviews cite, and social platforms hold four of the top five slots.9 The gap between cited and uncited brands is widening while most of the market is not looking.

What GEO asks you to publish: direct answers to specific buying questions, attributed statistics, comparison sections, FAQ content, credentialed authorship, and a refresh cadence that keeps all of it current.

AEO: the next frontier

AEO is structuring business data so autonomous agents can discover, evaluate and select a business - often without any human seeing a search result.

The World Economic Forum put it plainly in January 2026:3

“Search engine optimisation (SEO) is no longer the name of the game - it’s now agentic engine optimisation.”

McKinsey estimates agentic commerce could orchestrate $3 trillion to $5 trillion globally by 2030.10 OpenAI, Google, Amazon and Perplexity have all launched shopping agents; Microsoft Advertising published its AEO and GEO guide in January 2026.2 These are category projections describing a market, not revenue promises attached to any product.

The difference from GEO: in GEO a human reads the answer and decides. In AEO the agent moves through awareness, consideration and decision autonomously. The buyer says “sort this out” and the agent researches, evaluates and acts.

What AEO requires

Agents operate across three layers: language models, knowledge graphs, and search indexes. Being selectable means being accurate and accessible in all three.

  1. Complete structured data. Complete organisation records, aggregate ratings where they exist, FAQ schema and JSON-LD give systems clearer entity data. Inconsistent information across a client’s properties weakens that signal directly.

  2. Machine-readable content. Agent crawlers generally do not execute JavaScript. If a client’s site assembles its content in the browser, agents see an empty shell. Server-side rendering, semantic HTML, clear hierarchy and llms.txt are becoming baseline rather than advanced.

  3. Agent-friendly protocols. Emerging standards such as Model Context Protocol allow businesses to expose information to agents directly, and IndexNow pushes updates immediately. Active submission is starting to replace passive crawling.

  4. Entity completeness. Microsoft’s guide makes the same point from the platform side: agents and assistants evaluate and interpret a business’s data, so every field an agent can consume - capabilities, coverage, specialisms, credentials, terms - is a signal, and gaps are read as risk.2

  5. Speed. Agents do not wait. A slow site is crawled less and answers later.

In the SEO world a client needs to look good among competitors. In GEO they need to be the recommendation. In AEO they need to be machine-selectable without ever appearing on a human’s screen.

Why this matters now rather than in five years

Winner-takes-most dynamics are already forming, and agentic flows will sharpen them.

Clients who establish a position now build on it. Every month of published material, every citation earned, every completed record makes them harder to displace. The structural difference from SEO is that page two still received traffic; when an assistant names one vendor, the ones behind it do not appear in that buyer’s journey at all.

The useful news for a content plan: most of what you commission for GEO prepares a client for AEO. Structured data, consistent entity information, machine-readable content and authoritative published material are the shared foundation. The GEO investment is not stranded.

What to commission now

  1. Find out where the client actually stands. Take the real buying questions from the category and ask the assistants. Record whether the client is named, who is named instead, and what got cited. That is the baseline, and it is also the brief.

  2. Fix legibility before writing anything. Crawler access, server-side rendering, ungated substance. Content investment behind a block is wasted investment.

  3. Publish direct answers. Question-shaped headings, 40-80 word standalone answers, attributed statistics. The Princeton GEO study found quotation addition (+41%), statistics addition (+33%) and cited sources (+28%) are the techniques that move citation rates; keyword stuffing reduced them.11

  4. Make the entity consistent. One name, one description, one set of facts, across the site, the profiles and third-party mentions.

  5. Measure both directions. Track what the assistants say, and track what the published work earns - readers, click-throughs to the client’s site, and when the assistants last fetched each page. One tells you where the gaps are; the other tells you what the writing did. Together they decide what gets written next.

That last point is the operating model, not a metrics footnote. A publishing programme steered by two kinds of evidence beats one steered by a strategist’s instinct. And it is a process with a named editor’s sign-off in it - yours or your client’s - not an engine that runs itself.
